Hourly rate gets all the attention, but overlap hours decide how fast work actually moves. A region-by-region table of real overlap with US Eastern and Western Europe, what changes at five, two and zero hours, and how to pick.

Every comparison of outsourcing regions leads with hourly rate. Rate is the easy number to put in a spreadsheet and the one that gets negotiated. It is not usually the thing that decides whether your project ships on time.

Overlap hours are. The number of hours per day when your team and your studio are both awake and working sets how many decisions you can make per day, and how many decisions you can make per day sets how fast iterative work moves. A studio quoting 30% less that gives you two overlap hours instead of eight is not automatically the cheaper option once you count the calendar.

This post gives you the actual overlap numbers by region, explains what changes at each level, and grounds the regional depth claims in the studio counts we can verify.

What overlap actually means

Overlap is the intersection of two working days in local time, not the raw hour difference. Take a standard 09:00 to 18:00 day on both sides and see how much of it lands at the same moment.

The table below does that for a US Eastern team and a Western European (CET) team, using northern-summer offsets. It also shows how many studios our directory lists in each country, so you can see which of these overlap bands actually have depth behind them.

Read the table with three caveats. It assumes both sides work 09:00 to 18:00, and plenty of studios do not. Daylight saving shifts these by an hour twice a year, and the US and Europe switch on different dates, so there are weeks each spring and autumn when your overlap is an hour off what you planned. And Saudi Arabia's working week runs Sunday to Thursday, so the mismatch there is about days as well as hours.

The headline: a US Eastern buyer has real overlap with the Americas and with Europe as far east as Ukraine, and effectively none with Asia. A Western European buyer has good overlap across all of Europe, most of a working day with India, and a shrinking window across East Asia.

What changes at five hours, two hours, and zero

Five or more overlap hours. You can hold a real conversation, look at the same screen, and close a question the same day. Review cycles cost hours, not days. This is where iterative art and unclear scopes belong. For a US buyer this means the Americas and, at the edge, the UK. For a European buyer it means Europe plus India.

Two to four overlap hours. You get one synchronised window per day, and everything important has to happen inside it. This works well, but only if you run it deliberately. The window is for decisions, not status updates. Anything that can be written down should be written down before the window opens, so you spend the shared time on the things that need a human answer. This band covers Eastern Europe and the eastern Mediterranean for US buyers, and East Asia for European buyers.

Zero overlap. Every question costs a full day. You send a note at the end of your day, they answer during theirs, you read it at the start of the next one. That is not fatal, but it changes what kind of work you should send. Zero overlap is where a US buyer sits with every studio in Asia and Australia.

The failure mode at zero overlap is not the delay itself. It is a partial answer. If your morning message is ambiguous, the studio spends its day guessing, and you find out 24 hours later. One unclear brief costs a day. Three in a week costs a sprint.

Why a one-day lag ruins art and barely touches engineering

The difference is whether "correct" is written down.

A well-specified engineering task carries its own acceptance criteria. Implement this interface, make these tests pass, match this behaviour in the existing build. The developer can check their own work and keep going. If they hit a real question they can park it, work on the next task, and read your answer in the morning. The reply lag costs them a context switch, not a day.

Art review does not work that way. The answer to "is this right" is frequently "not quite, the silhouette is reading heavy on the left." That note only exists once someone has seen the work, and the next version only exists once the artist has read the note. Each round is a strict dependency.

Do the arithmetic on your own pipeline before you sign anything. Count the review rounds a character concept genuinely takes at your studio. Multiply by one day. That is what zero overlap costs you on that asset, in calendar time, before anyone has done anything wrong. At eight hours of overlap, several of those rounds collapse into a single day.

The practical conclusion is not "never outsource art far away." Plenty of teams do it well. It is that you should push your iterative work toward high overlap and your specified work toward low overlap, and structure the contract accordingly. A distant studio building a well-specified feature is a good trade. A distant studio exploring an art direction with a vague brief is a slow, expensive one.

Where the depth actually is

Overlap only matters if there are studios to hire in the band you picked. Here is what our directory holds in each region, with the service mixes that shape what those cohorts are good for.

Eastern Europe is the deepest mid-overlap band for a US buyer and a high-overlap band for a European one. Ukraine lists 28 studios, with 3D art (21), 2D art (19) and programming (16) as its top three services and a Unity-leaning engine mix (26 Unity, 24 Unreal, only 3 custom). Poland lists 17 and runs the other way on engines, with 16 of its studios listing Unreal against 12 for Unity. Serbia adds 7, Belarus 3 and Croatia 3. See the full Eastern Europe breakdown.

Western Europe is the answer for a European buyer who wants near-total overlap and for a US buyer willing to give up their afternoon. The United Kingdom lists 35 studios with programming (16), game design (16) and 3D art (12) at the top and the second-largest custom-engine cohort in the directory at 19. Germany lists 14, France 10, Spain 9, Italy 5, Sweden 5, and Portugal, Denmark and the Netherlands 3 each. Full breakdown on the Western Europe page.

Latin America is the highest-overlap non-domestic option for a US team, at eight hours for Brazil and Argentina. The cohort is small in our directory: Brazil 5 studios, Argentina 4. Argentina is interesting out of proportion to its size, because all 4 of its studios list full production, alongside game design. See Latin America.

Asia is where a European buyer still has a workable window and a US buyer does not. India lists 25 studios with an even engine split (23 Unity, 23 Unreal) and 5.5 hours of overlap with Western Europe. Japan lists 24, the oldest cohort in the directory at a median founding year of 2003, and is the only country in our data where audio appears among the top three services. China lists 10, Malaysia 5, Thailand 4, South Korea 4, and Vietnam, Indonesia and Taiwan 3 each.

One honest note on co-development specifically, since it is the thing buyers ask about most in this context. Only 10 studios in the directory carry the co-development tag, which is a count of who markets it, not who does it. Full production is the better signal, and 114 studios list that. Argentina (4 of 4 studios) and Croatia (3 of 3) are the two markets where full production shows up in every listing we have.

Running a low-overlap engagement without losing days

If you choose a two-hour or zero-hour partner, and there are good reasons to, run it with the discipline the setup demands.

  • One brief per task, with acceptance criteria. Written so the studio can decide for itself whether the work is done. If they need you to answer that, you have already lost a day.
  • A fixed daily handoff. Same time every day, one message, everything in it. Not a trickle of Slack messages across a window nobody is watching.
  • Recorded video reviews. Screen capture with your cursor on the asset and your voice explaining the note beats three paragraphs of written feedback and costs less than a call nobody can attend.
  • Batch feedback, never partial. Ending your day with half an answer sends the studio into a full cycle of guessing.
  • Buy one shared hour if you can. Someone starting an hour earlier or later, on either side, converts zero overlap into a daily decision window. It is the cheapest schedule improvement available.
  • Define an escalation path. Agree in advance what counts as a blocker and how it reaches a human out of hours. A blocker that waits a full cycle is a wasted studio day you are paying for.

Putting overlap into the decision

Compare cost per finished asset, not cost per hour. The rate you negotiate applies to the hours worked; the overlap you accept applies to the weeks the project takes. Typical market rates for mid-range 3D art run around $50-100 per hour, and that band spans regions more than it separates them, which means the rate gap between two candidate studios is often smaller than the schedule gap.

A workable order of operations:

  1. Filter for capability first. Service, engine, platform. A studio that cannot do the job is not made viable by convenient hours.
  2. Then filter for overlap. Use the table above against your own working day, not against a map.
  3. Then match the work to the band. Iterative art and open-ended design to high overlap. Specified engineering, porting, and well-defined asset production to low overlap.
  4. Then compare rate. Last, and against a cost-per-deliverable estimate rather than an hourly one.
